Chatbot to human handover: best practices for small teams

When a chatbot should hand a chat to a person, what it should say, how a small team picks it up fast, and how to stop the bot and human talking over each other.

By SaleMag Team7 min read

The worst customer experience in chat commerce is not a bot that says "I don't know". It is a bot that says "I'll connect you to our team" and then nothing happens for six hours. Or a customer who finally reaches a person, and the bot jumps in halfway through with "Is there anything else I can help you with?"

Both are handover failures, and both are common on small teams where three people share one WhatsApp number and a Facebook page. This guide covers when a bot should pass a chat to a person, what it should say, and how a small team picks the chat up without dropping it.

What is chatbot to human handover?

Chatbot to human handover is the moment an automated assistant stops answering and passes a live conversation to a person on your team. A complete handover has four parts: the right trigger, a clear message to the customer, a named person who is notified, and a bot that goes quiet.

Miss any one and the customer feels it. Without the trigger, the bot keeps answering things it should not. Without the message, the customer does not know anyone is coming. Without the owner, nobody comes. Without the silence, two voices argue in one chat.

When should a chatbot hand over to a person?

A chatbot should hand over when the customer asks for a person, when it cannot answer from its content, and when the request needs judgement or authority. The table lists the common triggers for a Bangladeshi online shop.

Trigger Example message Why a person
Asks for a person "manush er sathe kotha bolbo", "talk to agent" Their choice; respect it at once
No answer in the content "Chattogram e same-day delivery ache?" Guessing is worse than waiting
Complaint "parcel e chhera product dise" Needs an apology, photos and a decision
Refund or exchange dispute "taka ferot chai" Money and policy exceptions
Bulk or wholesale "50 piece lagbe office er jonno" Price negotiation
Change to a placed order "address change korte chai" The order may already be packed
Custom request "naam embroidery kore dite parben?" Only staff know what is possible
Repeated confusion Customer rephrases the same question three times The bot is not getting it

Two mistakes sit at opposite ends. Handing over too early, such as on every price question, wastes the bot and buries your team. Handing over too late, after five rounds of "sorry, I didn't understand", wastes the customer's patience. If in doubt, hand over sooner on complaints and later on product questions.

What should the bot tell the customer during handover?

The bot should tell the customer, in one or two short sentences, that a person will reply and roughly when. Honesty about timing matters more than polish.

During working hours:

Apnar bishoyta amader team er ekjon dekhben, ektu porei reply pachhen.

After hours:

Amader team ekhon offline. Kal shokal 10tar por ekjon apnake reply korben. Apnar message ta amra peyechi.

Avoid promising "right now" at 1 am. Avoid saying nothing. And avoid asking the customer to repeat everything: the person who picks up should read the chat history first, so the customer does not have to explain the torn parcel twice.

How does a small team make sure handed-over chats get answered?

A small team makes sure handed-over chats get answered by giving every one an owner and a notification, and by agreeing who covers which hours. Without that, "the team" means nobody.

A simple setup for three people:

Hours Owner of handed-over chats Backup
10 am to 6 pm Sales person A Owner
6 pm to 11 pm Sales person B Sales person A
11 pm to 10 am Nobody; after-hours message First person in at 10 am
Complaints, any time Owner or senior staff None

Then make the tools carry the plan:

  1. Notifications on phones, not just a desktop tab nobody watches.
  2. Assignment: the chat shows who owns it, so two people do not both reply.
  3. Internal notes: "Customer sent photo of damage, waiting for courier report" keeps the next shift informed.
  4. Labels such as "Complaint" or "Wholesale", so the owner can filter to the chats that need them.

A shared inbox does this far better than one phone passed around the office. For a fuller staffing plan in peak season, our Eid inbox rush guide shows how to split chats across a bigger team.

How do I stop the bot and the human talking over each other?

Stop the bot from talking over the human by making it stay silent in a chat once a person is handling it, until someone hands the chat back. This is the single most noticed detail of a handover.

Three rules cover it:

  • Assigned means silent. When a chat is assigned to a person, the bot does not auto-reply in it.
  • A human reply pauses the bot. If a teammate replies, even without formally taking the chat, the bot waits before speaking again.
  • Hand back on purpose. When the complaint is solved, the agent switches the chat back to the bot, so the customer's next "ar kono new design ache?" gets an instant answer.

Is human handover required by WhatsApp's rules?

Yes, in effect. WhatsApp's Business Messaging Policy says businesses may use automation in the 24-hour window but must have "prompt, clear, and direct escalation paths", and lists options such as in-chat transfer to a human agent, a phone number, email, web support or a support form.

For a shop, in-chat transfer to a person is the most natural option. A bot that traps customers in a loop risks complaints and blocks, and does not meet the spirit of that rule. Our post on Meta's 2026 WhatsApp AI policy covers the other rules that apply to AI chatbots.

How do I measure whether handover is working?

Measure handover by how long handed-over chats wait for their first human reply, and by which triggers fire most often. Those two numbers tell you whether to change staffing or change the bot.

Check once a week:

  • Wait time for the first human reply after handover, split by time of day. A spike from 2 to 4 pm usually means lunch, not a broken bot.
  • Top triggers. If "no answer" fires 40 times a week for delivery to Sylhet, add that answer to the bot's content and the trigger disappears.
  • Chats handed back. If agents never hand chats back, the bot sits idle for customers who already spoke to a person once.

How does SaleMag handle chatbot handover?

SaleMag's AI chatbot hands a chat to your team when the customer asks for a person, or when it cannot answer and "hand over when unsure" is on. A built-in phrase list catches English requests such as "talk to human" and "real person", and with handover on, the AI is also instructed to hand over whenever the customer asks for a person, in whatever language they write. The conversation switches to human mode in the shared inbox, and your team gets a push notification.

The bot then stays silent until an agent hands the chat back with one click. It also stops auto-replying once a chat is assigned to a person, and waits 15 minutes after any human reply, including replies sent from the WhatsApp Business app on a coexistence number. The inbox report shows median first response and resolution times and a per-agent leaderboard. There are no SLA alerts, so agree response targets as a team.

Next steps

Write your handover triggers and two handover messages today, one for working hours and one for after hours. Decide who owns handed-over chats in each shift and turn on phone notifications for them. Then test it yourself: ask the bot for a person in English and in Banglish, and time how long the reply takes. Step by step

  1. 1

    Write down the triggers

List when the bot must hand over: a request for a person, no answer, complaints, refunds, bulk orders and order changes.

  2. 2

    Write the handover messages

Write one message for working hours and one for after hours, each saying who will reply and when.

  3. 3

    Assign an owner

Decide who receives handed-over chats in each shift and make sure they get a notification.

  4. 4

    Silence the bot

Make sure the bot stops replying once a person is in the chat, and hand chats back when done.

  5. 5

    Review weekly

Check how long handed-over chats waited and which triggers fired most, then adjust the bot or the shifts.

Frequently asked questions

When should a chatbot hand over to a human?

A chatbot should hand over when the customer asks for a person, when it cannot find the answer in its content, for complaints and refunds, and for requests that need judgement such as wholesale prices, custom orders or changes to an order already placed.

What should the bot say when it hands over?

The bot should say plainly that a team member will reply, and roughly when. Outside working hours it should give the time the team is back, for example 'we will reply after 10 am'.

Should the chatbot keep replying after handover?

No. Once a person takes the chat, the bot should stay silent in that conversation until someone hands it back. Otherwise the customer gets two different answers.

Is human handover required on WhatsApp?

Yes, in effect. WhatsApp's Business Messaging Policy allows automation but requires prompt, clear and direct escalation paths, such as transfer to a human agent, a phone number, email or a support form.

How fast should a team answer a handed-over chat?

As fast as you can during working hours, ideally within a few minutes, because a handed-over customer has already waited through the bot. Outside hours, answer first thing when the team is back, as promised.

Can the chat go back to the bot after a person answers?

Yes, in most inbox tools. When the human part is done, for example a complaint is resolved, the agent hands the chat back so the bot can answer the customer's next routine question.

How does a chatbot know a Bangla-speaking customer wants a person?

A keyword list often misses Bangla and Banglish requests such as 'manush er sathe kotha bolbo'. An AI chatbot can recognise the meaning in any language if it is instructed to hand over whenever the customer asks for a person.
