How to Reduce Parcel Returns (RTO) for COD Shops in Bangladesh

Why cash-on-delivery parcels come back and the fixes that work: complete addresses, exact totals, confirmation messages and delivery-day reminders.

By SaleMag Team7 min read

It is Saturday afternoon and the courier van stops at your warehouse with eleven parcels you shipped last week. Two customers said the price was wrong. Three never picked up the phone. One address was just "Mirpur". The rest gave no reason. You paid for every one of those trips.

Returned parcels are the quiet profit killer of cash-on-delivery selling. This guide walks through where returns really come from, how to measure them, and the fixes that work in a Bangladeshi COD shop, most of them free.

What is RTO, and why does it hurt COD shops so much?

RTO (return to origin) is a parcel the courier could not deliver and sent back to you. With cash on delivery, the customer has paid nothing when the rider arrives, so saying no costs them nothing and costs you the whole trip.

Here is what one returned parcel can cost. The numbers are an example, not a courier's rate card:

Cost item Example amount
Outbound delivery charge you paid ৳120 (outside Dhaka)
Return charge, if your courier applies one ৳60
Packing material and label ৳25
Stock away from the shelf 5 to 10 days
Ad cost of the order Whatever you paid per message or order

Say a shop ships 50 parcels a day outside Dhaka and 6 come back. On the example numbers above, that is around ৳1,200 a day in delivery and packing alone, before the lost ad spend. Check your own courier's terms for the real figures. For the definition and the usual reasons, see the glossary entry on return to origin.

How do you calculate your RTO rate?

Your RTO rate is returned parcels divided by shipped parcels for the same period, times 100. If you shipped 400 parcels in May and 48 came back, your RTO rate is 12%.

One number for the whole shop hides the cause. Split it, at least roughly, in the sheet you already keep:

Split by What it tells you
Delivery area Whether outside-Dhaka or certain districts return more
Product Which items disappoint at the door (size, colour, quality)
Ad or post Which campaigns bring impulse orders
Order day Whether flash-sale or late-night orders return more
Returning vs new customer Whether repeat buyers are safe to ship without a call

Do this for two or three weeks before you change anything. Otherwise you will not know which fix worked.

Why do COD parcels come back?

Most COD parcels come back for one of five reasons, and four of them start in the chat, not with the courier.

Reason at the door Where it usually started Fix
"I did not order this" or "I ordered elsewhere" Impulse order, no confirmation Confirm the order the same day
"The price is different" Delivery charge or total never stated clearly Show the exact total before the order is placed
Phone off, no answer Wrong digit in the number, or customer forgot Validate the number; send a delivery-day reminder
Address not found "Uttara" with no sector, road or landmark Ask for house, road, area and a landmark
Product not as expected Photos, size chart or description unclear Better product details; answer size questions honestly

Notice that the courier is rarely the root cause. The parcel was doomed when the order was taken.

Which fixes cut RTO the most?

The fixes that work best are the ones closest to the moment of ordering: complete details, an exact total, and a clear confirmation. Work through the order journey in this sequence.

1. Before the order: remove surprises

  • State the price and delivery charge in the same reply. "৳1,450, delivery ৳60 inside Dhaka, ৳120 outside" leaves no room for a fight at the door.
  • Send real photos and a size chart when asked. A customer who guessed the size is a customer who refuses.
  • Do not promise delivery dates you cannot control. "Usually 2 to 3 days outside Dhaka" is honest.

2. At the order: collect complete details

A complete Bangladeshi address has the house or holding number, road, area, thana or upazila, district and a landmark. Ask for the landmark every time. Riders use it more than the road number.

Check the phone number while the customer is still in the chat. A Bangladeshi mobile number has 11 digits and starts with 01. A ten-digit number is a returned parcel waiting to happen.

3. Before dispatch: confirm the exact order

Send one message that repeats everything and asks for a clear yes:

Assalamu alaikum Nusrat apa, apnar order:
1x Cotton Kurti (Blue, M) ৳1,450
Delivery (Dhakar baire) ৳120
Total ৳1,570, cash on delivery
Address: House 12, Road 3, Sonadanga, Khulna (Sonadanga bus stand er pashe)
Thik thakle "confirm" likhun, kichu change korle janan.

No reply by evening? Call before you hand the parcel to the courier. The call takes 30 seconds when the order is already complete, because you are only checking, not taking dictation. Our guide to COD order confirmation on WhatsApp covers the confirmation step in depth.

4. In transit: keep the customer expecting it

When the parcel leaves, send a short update with the order number and the amount to keep ready. On WhatsApp this usually goes out after the 24-hour window has closed, so it has to be an approved utility template, for example:

আসসালামু আলাইকুম {{1}}, আপনার অর্ডার {{2}} কুরিয়ারে দেওয়া হয়েছে। ডেলিভারির সময় ৳{{3}} প্রস্তুত রাখুন। কোনো পরিবর্তন হলে এই নম্বরে জানান।

5. At the door: make it easy to say yes

Ask the courier to call before arriving. Print your phone number on the parcel so the customer can reach you, not just the rider. If the customer reports a problem in chat, answer it fast. A "where is my order?" message left unread for a day often becomes a refusal.

Should you take an advance payment to stop returns?

Taking the delivery charge in advance stops most casual refusals, because the customer now has money in the order. The cost is that some genuine buyers, especially first-timers, will not pay a stranger's page in advance and will leave.

A middle path most shops settle on:

Order type Advance?
Repeat customer with past deliveries No advance
New customer, normal order inside Dhaka No advance, but confirm
High-value order (for example above ৳5,000) Delivery charge in advance
Customer who refused a parcel before Delivery charge in advance
Outside Dhaka, bulky or fragile item Consider advance

The threshold is yours to set. Write the rule down so every team member applies it the same way.

Which habits keep RTO low over time?

Returns creep back when nobody looks at them. Three habits keep the rate down:

  1. Read every return reason weekly. Ask the courier for the reason code and call a few customers. You will find patterns: one product, one district, one ad.
  2. Pause what returns. If one campaign brings orders that return at twice your normal rate, fix the ad copy or stop it, even if it brings many orders.
  3. Keep a refusal list. Note phone numbers that refused without reason, and ask them for an advance next time.

How does SaleMag help reduce returns?

SaleMag works on the order-taking side, where most returns begin. Its COD order confirmation setup makes the customer confirm the exact order before it exists:

  • The AI quotes prices only from your catalog, so the price at the door matches the price in chat.
  • The customer picks the delivery area and enters name, phone and address on a short order form, which shows the delivery fee and exact total before Place order. In in-chat checkout, the customer replies to an exact summary instead.
  • Bangladeshi mobile numbers are checked before the order is placed.
  • If the same order was placed in the last 30 minutes in chat checkout, the customer is warned before a second one is created.
  • An order placed or order fulfilled event can trigger an automation that sends your confirmation or shipping template.

To be clear about the limits: SaleMag does not score orders as fake, does not book couriers and does not take bKash or Nagad advances. Your team still calls where needed and books delivery as usual. For the fraud side of the problem, read how to reduce fake COD orders.

Frequently asked questions

What does RTO mean in courier delivery?

RTO means return to origin: the courier could not complete delivery and sends the parcel back to the seller. In Bangladesh it mostly happens with cash-on-delivery orders that the customer refuses or cannot receive.

What is a normal RTO rate for a Facebook shop?

There is no reliable public benchmark for Bangladeshi shops, and the rate varies a lot by product, area and ad source. Calculate your own RTO rate every week and compare it before and after each change.

Does order confirmation on WhatsApp reduce returns?

Yes, in most shops it helps. A confirmation that repeats the items, address and exact total gives the customer a chance to cancel or correct the order before you pay for delivery.

Should I ask for the delivery charge in advance?

Asking for the delivery charge in advance cuts refusals on risky orders, but some genuine buyers leave. Many shops ask only for high-value orders, outside-Dhaka orders or customers who refused a parcel before.

Can SaleMag detect fake orders or book the courier?

No. SaleMag does not score orders as fake or genuine and does not connect to Pathao, Steadfast, RedX or other couriers. SaleMag helps the order arrive complete, with a validated phone number and a total the customer confirmed.

Who pays the cost of a returned parcel?

The seller usually pays. Depending on the courier's terms, the seller loses the delivery charge and may pay a return charge, plus packing and the days the stock was away.
